Every fall, Fort Worth homeowners with aging heating systems face the same question a little earlier than they’d like: replace what’s there, or switch to something different? If you’ve been hearing more about heat pumps lately and wondering whether they can actually hold up through a Texas winter, you’re asking the right question at the right time. The answer is more nuanced than most online comparison articles let on, and it matters more here than in places where winters are consistently brutal.

That history means we’ve watched every type of system perform through every kind of winter this region throws out, including February 2021. What follows isn’t a pitch for one technology over another. It’s the honest breakdown we give homeowners before any installation decision gets made.
How Each System Actually Heats Your Home
The fundamental difference between these two systems isn’t just fuel source; it’s the physical mechanism. Understanding that difference explains almost everything else about how they perform.
A furnace generates heat through combustion, burning natural gas to produce high-temperature air that gets pushed through your ductwork at roughly 120 to 130 degrees Fahrenheit. That heat is created on demand, regardless of outdoor conditions. A heat pump works differently: rather than generating heat, it moves thermal energy that already exists in outdoor air into your home. Even cold air contains heat energy, and a heat pump’s refrigerant cycle extracts it and transfers it inside, delivering air at roughly 95 to 105 degrees Fahrenheit at the vent.
That 20 to 30 degree difference in vent air temperature is something homeowners notice immediately when switching from a furnace. The air coming out of the registers feels warm, not hot, and some people initially assume the system isn’t working properly. It is. Because the heat pump is moving energy rather than creating it, it can deliver 3 to 4 units of heating energy for every single unit of electricity it consumes. That ratio is called the coefficient of performance (COP), and a COP of 3.0 to 4.0 is typical during normal Fort Worth winter temperatures. No combustion system can match that energy multiplication under the same conditions.
What Fort Worth Winters Actually Mean for Each System
Fort Worth’s climate is genuinely favorable for heat pumps, more so than most homeowners realize. The majority of our winter days sit in the 40 to 60 degree range, which is exactly where heat pumps operate at peak efficiency. Between 20 and 35 degrees, efficiency drops but the system still produces useful heat. Below approximately 25 to 30 degrees, auxiliary heat strips built into the unit engage automatically to supplement output.
Then there’s Winter Storm Uri. On February 16, 2021, the National Weather Service recorded -2 degrees Fahrenheit at Dallas-Fort Worth International Airport, the coldest reading in North Texas in over 70 years. What exposed all-electric heat pumps during that event wasn’t just the extreme cold; it was the combination of extreme cold and widespread grid outages. A heat pump with no backup heat source and no power isn’t heating your home. Gas furnaces require electricity for the blower and controls, but heat generation continues as long as gas pressure holds.
Uri is a legitimate data point, not an argument against heat pumps. It’s an argument for thinking clearly about backup options in a region where hard freezes are rare but not impossible. A dual-fuel hybrid system (which pairs a heat pump with a gas furnace that activates at a set outdoor temperature) addresses this directly. Fort Worth’s infrequent sustained freezes make full dual-fuel setups less necessary here than in, say, northern Oklahoma, and a heat pump paired with a whole-home generator accomplishes similar resilience for some households.
The Real Cost Comparison: Installation & Operating Costs
Cost comparisons between these systems only make sense in context. The single most important factor is whether you’re replacing one system or two.
Installation Costs
Basic heat pump installations in Texas start around $6,595, compared to roughly $4,500 for a furnace-only replacement. On paper, that’s a significant gap. But a heat pump handles both heating and cooling; it’s one system replacing what would otherwise require a furnace and a central air conditioner. If your AC and furnace are both aging out simultaneously, the comparison shifts considerably in the heat pump’s favor. If your AC is two years old and you only need a new heating unit, a furnace is almost certainly the more practical near-term choice.
Operating Costs
Heat pumps reduce heating energy use by 30 to 50 percent compared to electric resistance heating. The comparison against natural gas is closer. Gas prices in DFW are relatively low, and because Fort Worth’s heating season is short, the annual savings gap between a heat pump and a high-efficiency gas furnace is narrower here than in colder markets. Factor in cooling season performance, though, and the overall picture favors heat pumps across a full year.
The Ductwork Factor
One efficiency factor that gets overlooked in almost every comparison: DFW attic duct leakage. Studies consistently show that homes in this region lose 20 to 30 percent of system output through leaky ductwork before conditioned air ever reaches the living space. That loss applies to both systems equally. If your ducts haven’t been inspected and sealed, a more efficient system delivers only a fraction of its potential. Any serious installation assessment should include ductwork evaluation, not just equipment sizing.
Incentives Available to Fort Worth Homeowners in 2026
The incentive landscape shifted significantly on July 4, 2025, and most online articles haven’t caught up. The federal Section 25C Energy Efficient Home Improvement Credit, which offered up to $2,000 for qualifying heat pump installations, expired December 31, 2025 under the One Big Beautiful Bill Act (Public Law 119-21). Heat pump installations completed in 2026 don’t qualify for that credit. If you’ve read an article or spoken with a contractor who still mentions the federal tax credit as an available incentive, that information is out of date.
The primary financial incentive available right now is the Oncor Take a Load Off Texas rebate program. Oncor Electric Delivery, which serves Fort Worth and the broader DFW area, offers up to $600 per qualifying heat pump unit. To qualify, the unit must meet a SEER2 16 or higher efficiency rating, a smart thermostat installation is mandatory, and the application must be submitted by an Oncor-approved Participating Service Provider. The program runs on a first-come, first-served basis, so timing matters.
Texas HOMES and HEAR federal rebate programs are also in the pipeline. The State Energy Conservation Office contracted APTIM Federal Services in April 2026 to design and implement them, with a fall 2026 launch targeted pending final federal approvals. For homeowners installing now, it makes sense to budget around the Oncor rebate and any manufacturer promotions rather than waiting on programs that don’t have a confirmed start date.
Which System Makes Sense for Your Home
There’s no universal right answer, but there are clear patterns that point one direction or the other based on your situation.
Heat Pump Makes More Sense When:
You need to replace both your heating and cooling systems at the same time, your home doesn’t have natural gas service, or you want to reduce long-term energy consumption across both seasons. Homes with newer electrical panels and well-sealed ductwork get the most out of what a modern variable-speed compressor heat pump can deliver. Variable-speed compressors modulate output based on demand rather than cycling on and off at full capacity, improving both comfort and efficiency compared to single-stage equipment.
Gas Furnace Makes More Sense When:
Your central air conditioner is relatively new and only your heating system needs replacement, or your household placed a high priority on heating resilience during Winter Storm Uri and doesn’t want to depend on grid stability during rare extreme cold events. A high-efficiency gas furnace with a strong AFUE rating (the Annual Fuel Utilization Efficiency score, which measures the percentage of fuel converted to heat) can be the pragmatic choice when the economics of a full system replacement don’t yet pencil out.
Dual-Fuel Hybrid System Worth Considering When:
You want heat pump efficiency for the vast majority of Fort Worth’s mild winters but want gas backup for extended hard freezes. This configuration is more common in climates with sustained deep cold, but it’s a legitimate option for homeowners who want maximum flexibility and already have gas service at the property.
Getting the Assessment Right Before Committing
The factors that determine which system performs best in your home are specific to your home: duct condition, existing equipment age, gas access, electrical panel capacity, and how your household actually uses energy across the year. A proper sizing assessment using Manual J load calculation methodology (a room-by-room analysis of heat gain and loss) accounts for your home’s insulation, window area, orientation, and occupancy patterns. A system sized to a formula rather than your actual home will underperform no matter which technology it uses.
